The Gitcoin MMM department (Merch, Memes & Marketing) was facing a few key challenges:

To address these challenges, we implemented a phased approach:
Organizational Design Mapping Workshop
We facilitated a workshop with some of the team members to map out individual roles, responsibilities, and ongoing projects.
Interviews
We conducted interviews with every team member to understand their goals, work process, hazards, and approved methods, while also compiling documentation throughout.
Documentation
We used the information from the interviews above to create high granularity, detailed workflows that create transparency and allow for the easy re-allocation of work when needed.
Analysis and Strategic Recommendations
We analysed our findings to identify inconsistencies, vulnerabilities, and inefficiencies, and provided Gitcoin MMM with recommendations on restructuring teams, optimizing value flow within teams, and connecting teams to the larger organization.

Finally, we presented our analysis and recommendations, showcasing ways for them to improve their internal workflows and ultimately achieve greater efficiency in their operations.
Throughout the project, we gained invaluable insights into the organizational design of Gitcoin’s MMM department.
We discovered that team members appreciate having clear documentation outlining their roles and responsibilities, as it helps them to better understand their work processes, create high-quality instruction manuals for potential replacements, and in itself serves as a therapeutic process.
This case study highlights the importance of understanding not only how teams work internally but also how they are connected within the larger organization.
